I just closed our Q1 junior engineering hiring round, and I want to share something that completely changed how we evaluate early-career candidates. The traditional junior engineer interview playbook is increasingly misaligned with what actually predicts success in 2026.
The Wake-Up Call
Two months ago, we hired two junior engineers from the same bootcamp cohort. Both had similar academic backgrounds, both did well in our coding assessments, both came with strong references.
Candidate A: Could implement a binary search tree from scratch in 25 minutes. Strong CS fundamentals. Clean, elegant code without AI assistance.
Candidate B: Took 45 minutes and used Copilot extensively. Less polished code, needed more hints, weaker fundamentals.
Traditional hiring wisdom says Candidate A is the obvious choice. We hired both because we had two open roles.
Three months in, Candidate B is outperforming Candidate A by a significant margin—and it has completely changed how I think about junior hiring.
What We Got Wrong
Here is what we have learned - the skill we tested for (coding without AI) is not the skill the job requires (building products with AI).
In our actual work environment all engineers have access to AI coding tools, success is measured by product delivery not code elegance, collaboration and communication matter more than individual coding speed, and the ability to learn quickly beats having memorized algorithms.
Candidate A writes beautiful code but struggles when the problem does not match a pattern they have learned. They are uncomfortable using AI tools because they see it as cheating and are slower to ship features because they insist on understanding every detail before proceeding.
Candidate B ships features fast, asks great questions when stuck, uses AI effectively as a tool, and has developed a strong working relationship with our senior engineers because they are not afraid to admit what they do not know.
The New Evaluation Framework
We have completely revamped our junior engineering interview process around what we call AI-native engineering competencies:
1. AI Tool Fluency (Not Just Coding Ability)
Old question - implement a function to reverse a linked list. New question - build a feature that does X using any tools you would normally use, talk through your process.
We want to see how they break down ambiguous requirements, how they use AI tools (as a crutch or a multiplier), can they evaluate whether AI-generated code is correct, do they test and validate the output.
We have found that candidates who use AI effectively but critically outperform those who either refuse to use it or use it blindly.
2. Learning Velocity Over Current Knowledge
Old assessment - test CS fundamentals. New assessment - give them a technology they have never used, 30 minutes to learn it, ask them to build something small.
We care less about what they know today and more about how quickly they can learn what they need tomorrow. In EdTech our stack changes rapidly. A junior who can pick up a new framework in a day is more valuable than one who knows our current stack perfectly but learns slowly.
3. Question Quality Over Answer Quality
Old interview - ask technical questions, evaluate correctness of answers. New interview - give them incomplete requirements for a feature, see what questions they ask.
The best juniors in 2026 are the ones who ask what problem are we solving for users, what are the performance requirements, how does this integrate with existing systems, what happens if X fails.
Poor juniors jump straight to implementation without clarifying requirements.
4. Collaborative Problem-Solving
Old assessment - individual coding challenges. New assessment - pair programming sessions simulating real work scenarios.
We have found that the juniors who thrive are the ones who communicate their thinking clearly, ask for help when stuck instead of struggling silently, accept feedback without defensiveness, and explain their code to others effectively.
The myth of the 10x engineer who codes alone in a dark room is dead. Modern engineering is collaborative. We hire for collaboration.
5. Product Thinking Over Pure Technical Skill
Old question - what is the time complexity of this algorithm. New question - we are building a feature for teachers to track student progress, what would you need to know to implement this.
We want juniors who think about user needs and edge cases, data privacy and security implications, scalability and performance from a user perspective, how the feature fits into the broader product.
Technical skills can be taught. Product judgment is harder to develop.
What We Are Screening Against
We have also learned to identify red flags that predict poor performance:
AI resistance: Candidates who refuse to use AI tools because real engineers do not need them are falling behind rapidly.
AI dependency: Candidates who cannot explain the code they write or debug when AI suggestions fail.
Fixed mindset: I am not good at X instead of I have not learned X yet.
Poor communication: Cannot explain technical concepts clearly or ask clarifying questions.
Solo mentality: Wants to work alone instead of collaborating with the team.
The Controversial Take
Here is what I am increasingly convinced of - we are over-indexing on CS fundamentals and under-indexing on engineering judgment.
Do not get me wrong—fundamentals matter. But the juniors who succeed in our environment are not the ones who can implement quicksort from memory. They are the ones who can figure out what to build not just how to build it, learn new tools and technologies rapidly, collaborate effectively with cross-functional teams, use AI as a productivity multiplier without becoming dependent on it, and ask the right questions when facing ambiguity.
I would rather hire a bootcamp grad with strong learning velocity and good judgment than a CS degree holder with deep algorithms knowledge but poor collaboration skills.
The Diversity Opportunity
This shift has had an unexpected benefit for our diversity goals - it opens up the talent pool significantly.
When we screened for CS fundamentals and traditional coding ability, we skewed toward candidates from traditional CS backgrounds—which often meant less diverse candidate pools.
When we screen for learning velocity, collaboration, and product thinking, we see strong candidates from bootcamps and non-traditional backgrounds, career changers with domain expertise, international candidates with different educational paths, and self-taught developers with portfolio projects.
We have increased the diversity of our engineering team by 40% in the last two hiring rounds by focusing on AI-native competencies instead of traditional CS gatekeeping.
What This Means for Junior Engineers
If you are a junior engineer or bootcamp student trying to break into the field in 2026, here is my advice:
Do not just learn to code. Learn to use AI tools effectively and critically, ask great questions and seek feedback actively, communicate technical concepts clearly, learn new technologies rapidly, think about user needs and business impact, and collaborate with non-technical stakeholders.
The bar has not lowered—it has shifted. Pure coding ability matters less. Engineering judgment and velocity matter more.
