I’ve been thinking a lot about platform engineering ROI lately, particularly after some contentious budget discussions with our CFO. One statistic keeps haunting me: 29.6% of platform teams don’t measure success at all.
Let me put this in perspective from my world of financial services: I would never get funding for a product initiative without clear success metrics. Never. Yet somehow, platform teams—often consuming millions in engineering resources—are operating without any way to demonstrate value.
And then we wonder why 40.9% can’t show measurable results in their first year.
The Paradox
Here’s what I don’t understand: Platform teams get approved and funded despite having no measurement framework. Then 12-18 months later, when budget reviews come around, leadership asks “What did we get for this investment?” and teams scramble to justify their existence.
It’s backwards.
Would we fund a product team with no KPIs? No customer metrics? No success criteria? Absolutely not. So why do we fund platform teams this way?
What Should We Even Measure?
This is where it gets complicated. Platform teams enable other teams rather than delivering direct business value. How do you measure that?
I’ve seen teams try:
- DORA metrics: Deployment frequency, lead time, change failure rate, MTTR
- Developer satisfaction: NPS, survey scores, retention rates
- Time savings: Reduced onboarding time, faster feature delivery
- Cost efficiency: Cloud costs, operational overhead
- Quality metrics: Incident reduction, security compliance
But here’s my concern: Are these measuring actual business impact, or just measuring activity?
We can deploy 10x faster, but if we’re deploying the wrong features, does it matter? Developer NPS can be high while business results are mediocre. Time savings are great, but saved time needs to translate to something valuable.
The Enablement Measurement Problem
Platforms enable. They don’t deliver. And measuring enablement is genuinely hard.
If my platform reduces deployment time from 2 days to 2 hours, that’s measurable. But:
- Did teams use that saved time productively?
- Did faster deployments lead to more customer value?
- Could we have achieved similar results with a different approach at lower cost?
These second-order effects matter for ROI, but they’re much harder to isolate and measure.
The Real Question
When I talk to other engineering leaders about platform ROI, I hear variations of:
- “Our developers are happier” (unmeasured)
- “Deployments are faster” (true, but is this driving business outcomes?)
- “We have better consistency” (valuable, but worth the investment?)
- “It was the right architectural decision” (maybe, but show me the data)
Very rarely do I hear: “We invested $X in platform engineering and saw $Y in measurable business value.”
Maybe that’s because the value is real but diffuse. Or maybe it’s because we’re building platforms without clear problem statements, so we can’t measure whether we’ve solved them.
What I’m Trying to Figure Out
At my company, we’re measuring:
Operational metrics:
- Deployment frequency (from 2/week to 50/week)
- Lead time for changes (from 5 days to 4 hours)
- Change failure rate (from 22% to 8%)
- Mean time to recovery (from 4 hours to 20 minutes)
Developer experience metrics:
- Developer NPS (from +12 to +45)
- Time to onboard new engineers (from 3 weeks to 5 days)
- Self-service adoption rate (76% of teams)
Business impact metrics (harder to isolate):
- Feature velocity per team (estimated 30% increase)
- Engineering retention (from 81% to 94% year-over-year)
- Cloud cost per user (down 23% despite growth)
These look good on paper. But our CFO still asks: “How do I know we couldn’t have achieved this another way for less money?”
And honestly? I don’t have a perfect answer.
The Challenge
How do you prove value you can’t directly measure?
Platform engineering benefits are often:
- Preventative (outages that didn’t happen)
- Distributed (small improvements across many teams)
- Indirect (faster deployments enable faster iteration, which might lead to better products)
All of these are real. None of them are easy to quantify in traditional ROI terms.
What I Want to Know
For those running platform teams:
- What metrics do you track? And more importantly, what convinced leadership they were the right metrics?
- How do you demonstrate ROI in business terms, not just engineering terms?
- What’s worked and what hasn’t? Are there metrics that looked good but turned out to be misleading?

Because right now, the industry seems to be winging it on platform ROI, and I don’t think that’s sustainable when budgets tighten and every dollar needs justification.
