Here’s a stat that should make us pause: 80% of Fortune 500 companies are running AI agents in production right now. Yet only 21.9% treat these agents as independent, identity-bearing entities. The rest? Shared API keys, human user impersonation, or—my personal favorite—the “service account” we all pretend isn’t a security nightmare.
The big question: Are we anthropomorphizing our tools, or finally designing governance that matches reality?
The Current State: Shadow AI Everywhere
Let me start with the uncomfortable truth. 81% of teams are deploying AI agents into production systems. Only 14.4% have full security approval. That’s not a governance gap—that’s a governance canyon.
I see this every week in our security reviews. Agents interacting with production databases before the security team even knows they exist. Engineers treating agents like “smart scripts” instead of autonomous actors with write access to customer data.
And the incidents are piling up. 88% of organizations reported confirmed or suspected AI agent security events this year. We’re talking unauthorized database writes, attempted data exfiltration, agents escalating their own privileges. These aren’t theoretical risks anymore.
The Identity Crisis
Here’s where it gets philosophical. When you give an AI agent RBAC permissions, are you treating it like a user? Or are you just mapping familiar patterns onto something fundamentally different?
Platform engineering teams in 2026 have made a choice: treat agents as first-class citizens. Give them identity, permissions, resource quotas, observability, and governance policies—just like human users.
The NIST AI Agent Standards Initiative (launched Feb 2026) is pushing this further: every AI agent should be a first-class identity, governed with the same rigor as human accounts. Inventory your agents. Assign clear ownership. Apply consistent security standards.
But I keep asking myself: Is this the right model?
The Anthropomorphism Trap
When we give an agent “read” and “write” permissions, we’re projecting human concepts onto non-human actors. Humans understand context. Humans have intent. Humans can be trained, coached, and held accountable.
Agents? They’re probabilistic systems operating on pattern matching and statistical inference. They don’t “understand” that deleting prod data is bad—they just haven’t seen enough training examples where that’s the wrong action.
So when we design RBAC for agents, are we really designing governance for machines? Or are we just reusing human frameworks because they’re familiar?
What’s Actually Working
That said, I’m seeing some patterns that make sense:
Purpose-bound credentials: Agents get credentials that expire after task completion. Not “Sarah’s agent has deploy access forever” but “this agent can deploy microservice-x for the next 30 minutes.”
Token budgets and inference quotas: This is THE governance innovation for 2026. We’ve finally figured out that unmetered access to LLM APIs is a cost bomb waiting to explode. Agents get token budgets just like cloud resource quotas.
Audit trails: Every agent action logged with full context. Not “user: system, action: database_write” but “agent: customer-support-bot-v2, task: resolve-ticket-12345, action: update customer record.”
These aren’t anthropomorphism—they’re pragmatic controls that acknowledge agents are different from humans.
The Governance Spectrum
Maybe the real answer is that we need both human-like and machine-native governance:

Human-like governance: For agents that augment human workflows, interact with customers, make decisions we want to review. These need identity, audit trails, and accountability chains back to humans.

Machine-native governance: For agents doing deterministic automation at scale. These need capability-based access, time-bounded credentials, and hard resource limits.
The mistake is treating all agents the same. A customer support bot that emails customers? That needs human-like governance. A CI/CD agent that runs unit tests? That needs machine-native governance.
My Challenge to This Community
I think we’re at an inflection point. The old model (agents as “tools” with zero governance) is clearly broken. The new model (agents as “users” with full RBAC) might be overcorrecting.
What if we need an entirely new governance paradigm designed specifically for autonomous systems?
What would that look like? How do we balance innovation velocity with security rigor? How do we design governance that works for probabilistic, non-deterministic actors?
