I’ve been watching my team ship features at 3x our normal velocity over the past 6 months. We’re using Cursor, GitHub Copilot, and v0 to blast through our backlog. Product is thrilled. Leadership is thrilled.

Because I’ve seen this movie before. At my failed startup, we moved insanely fast in year one. We shipped 40+ features in 12 months. We felt unstoppable.
Then in year two, our velocity collapsed by 60%. Every new feature broke three old ones. Nobody could explain how anything worked. We spent more time debugging than building.
That same pattern is happening right now, but with AI steroids.
The Numbers That Should Scare Us
Stack Overflow just published research showing AI can “10x developers… in creating tech debt.” And the data is brutal:
- 75% of tech leaders will be dealing with severe AI-generated technical debt by end of 2026
- Teams see 50-70% velocity drops once debt compounds beyond control
- Productivity paradox: Developers churn out boilerplate 30% faster while spending equal or MORE time untangling “almost correct” AI suggestions
This is the velocity trap. You move fast early, then grind to a halt later when the debt comes due.
What I’m Seeing On My Team
Last month:
- Designer asks for a new modal component
- Engineer uses Cursor to generate it in 20 minutes
- Looks great in demo, ships to production
- Everyone high-fives
This month:
- That modal doesn’t match our design system tokens
- Uses inline styles instead of CSS variables
- Accessibility audit flags 4 violations
- Doesn’t work on mobile Safari
- Now we need 6 hours to fix what took 20 minutes to create
The “productivity” was fake. We didn’t save time - we deferred the work.
The Architectural Problem
AI is fantastic at the micro level: writing a function, fixing regex, generating boilerplate.
AI is terrible at the macro level: system cohesion, data flow consistency, architectural decisions.
When you let autocomplete drive architecture, you get a system that looks like a patchwork quilt of Stack Overflow answers. It works, but nobody knows WHY it works or HOW to change it.
One of the articles I read called this perfectly: “AI-assisted development creates higher velocity and higher entropy at the same time.”
My Startup Parallel
This feels identical to what killed my startup’s momentum:
Year 1: Ship fast, worry about quality later
Year 2: Realize “later” has arrived, spend 8 months refactoring
Year 3: Competitors who moved slower but built better caught up and passed us
The only difference now is AI makes the Year 1 velocity even higher, which means the Year 2 reckoning is even more painful.
The Questions Nobody Wants to Answer

Is our velocity real, or are we just deferring work?
If AI writes code in 10 minutes that takes 2 hours to review, test, and fix - did we actually save time? -
Are we building features or building debt?
When 60% of AI suggestions need human correction in production, what’s the ROI? -
Who owns the architecture when AI writes the code?
If nobody on the team fully understands what got generated, who’s responsible when it breaks? -
What happens when our juniors only know how to prompt, not how to design systems?
When AI-assisted devs hit a problem AI can’t solve, can they actually architect a solution?
What I’m Trying (With Mixed Success)
Attempt 1: “AI Junior Developer” Policy
Treat AI output like code from a junior dev - requires thorough review before merge. Works in theory, but reviewers get fatigued and start rubber-stamping.
Attempt 2: Architecture Review Before AI
Design the system first, THEN use AI for implementation. Better results, but feels slower (which defeats the “productivity” narrative).
Attempt 3: AI Debt Audits
Monthly review of AI-generated code to identify patterns that need refactoring. This helps, but it’s reactive instead of preventive.
Attempt 4: Governance Frameworks
Establish what AI can/can’t do (e.g., no AI for core authentication, yes for UI boilerplate). Hard to enforce consistently.
The Uncomfortable Reality
Organizations that rushed into AI-assisted development without governance will face crisis-level technical debt in 2026-2027.
We traded short-term velocity for long-term sustainability.
And the scary part? We’re not even in the pain phase yet. Most teams are still in the “wow, we’re so productive!” honeymoon.
The velocity collapse comes later, when you try to pivot the product or scale the team or refactor a core system. That’s when you realize the AI-generated foundation is quicksand.
The Path Forward (I Think?)
Based on conversations with other engineering leaders and my own painful startup lessons:
- Treat AI like a junior developer - supervision required, not blind trust
- Slow down to speed up - invest in architecture upfront, use AI for execution
- Measure real velocity - time-to-production including fixes, not just time-to-first-commit
- Build governance early - establish AI usage policies before debt accumulates
- Preserve architectural knowledge - document WHY decisions were made, not just WHAT was implemented
But I’m honestly not sure if this is enough. The pressure to “ship fast with AI” is intense. Leadership sees competitors moving at AI speed and wants the same.
