So now we’re asking: can a single pipeline serve app devs, ML engineers, data scientists, AND autonomous AI agents?

Infrastructure provisioning - The underlying compute, storage, and networking can be unified even if the workflows on top are specialized.

My Pragmatic Take

I think the answer is unified infrastructure with persona-specific pipelines that consume shared capabilities.

The platform team’s job isn’t to force everyone through the same pipeline—it’s to make the shared infrastructure so good that specialized pipelines naturally want to use it.

Conway’s Law Strikes Again

You know the quote: “Organizations design systems that mirror their communication structure.”

I’m not against unified platforms. I’m against unified platforms that pretend organizational silos don’t exist.

Fix the org structure first. The platform architecture will follow.

If your app dev, ML, and data science teams still operate in separate orgs with separate goals and separate leadership, a unified pipeline won’t save you. It will just create a new battleground for organizational dysfunction.

But if you’ve done the hard work of aligning teams around shared outcomes? Then yes, a unified platform can be a massive accelerator.

The question isn’t “should we build a unified pipeline?” It’s “are we organizationally ready to operate one?”

According to the latest research, by end of 2026, mature platforms are treating AI agents like any other user persona:

  • Agents have resource quotas
  • Agents get billed for compute usage
  • Agents trigger CI/CD pipelines
  • Agents open pull requests and respond to code reviews

This fundamentally changes the design constraints.

3. Shared Capabilities, Specialized Workflows

  • Security scanning and compliance checks (every deployment)

We kept specialized:

  • Leadership is willing to invest in organizational change, not just tooling

If those conditions don’t apply, you’re better off with loosely coupled specialized platforms that share nothing but maybe an SSO provider.

My Advice: Start Small, Prove Value, Scale Gradually

Don’t try to boil the ocean. Don’t build the grand unified platform and force adoption.

Instead:

Phase 1: Pick one cross-functional use case (e.g., “deploy ML models to production apps”). Build the minimal platform to solve that. Prove value with real teams.

Phase 2: Identify the shared capabilities that multiple use cases need (security, monitoring, cost tracking). Extract and generalize those.

Phase 3: Offer specialized interfaces on top of shared capabilities. Let teams opt in as the value becomes obvious.

Phase 4: Only then talk about “unified platform.” Because by then, it already exists and teams are using it.

The Leadership Question

David asked if this is “too ambitious or overdue.”

My answer: Both.

It’s overdue because we’ve been running wasteful parallel infrastructure for years. The fragmentation costs are real.

It’s too ambitious if you think you can blueprint the perfect unified platform in six months and roll it out top-down.
