At our EdTech startup, I learned this the hard way.
We Thought We Were Winning (We Weren’t)
Six months into our platform initiative, everything felt successful:
- CI/CD pipeline deployed

- Service catalog launched

- Documentation site live

- Platform team happy

We celebrated our technical milestones at the all-hands. The platform team got spot bonuses for shipping ahead of schedule.
And then one of our senior engineers pulled me aside: “Nobody’s actually using any of this except your friends on the platform team.”
I didn’t believe him. So I asked around.
Turns out, our “successful” platform had:
- 22% adoption rate
- 38% developer satisfaction (we did one survey)
- Increasing support ticket volume
- Developers actively avoiding the tools
We were measuring outputs (features shipped) instead of outcomes (developer productivity and satisfaction).
The Measurement Framework That Saved Us
We completely overhauled our metrics, borrowing frameworks from product management:
1. Adoption Metrics (Leading Indicators)
- Weekly active developers using platform tools
- Feature-specific adoption (what % use CI/CD? Service catalog? Docs?)
- Time to first deployment for new engineers
- Task completion rates (% who successfully deploy their first service)
2. Satisfaction Metrics (Experience)
- Quarterly Developer NPS (Net Promoter Score)
- Friction points survey (where do developers struggle?)
- Support ticket volume and categories
- Voluntary vs. required usage (are they choosing our tools or forced to?)
3. Productivity Metrics (Business Impact)
- Time savings per developer per week
- Deployment frequency (DORA metric)
- Lead time for changes (DORA metric)
- Mean time to recovery (DORA metric)
The Brutal First Survey
Our first quarterly developer NPS survey came back at 35.
For context:
- 50+ is excellent
- 30-50 is good
- 0-30 is poor
- Below 0 is crisis
We were hovering right at “poor.” The qualitative feedback was even harsher:
“The docs are incomplete and confusing.”
“I spent 4 hours trying to set up the CI/CD pipeline and gave up.”
“The service catalog doesn’t have half our services in it.”
“Support tickets go unanswered for days.”
This was after our big launch celebration. While we were high-fiving about technical excellence, developers were suffering through terrible UX.
The Pivot
We used the survey data to completely re-prioritize our roadmap:
What we stopped doing:
- Building new fancy features
- Optimizing technical architecture
- Adding more dashboards
What we started doing:
- Improved documentation (hired technical writer)
- Better onboarding (reduced time-to-first-deploy from 3 weeks to 3 days)
- Responsive support (dedicated Slack channel, <2 hour SLA)
- Fixed friction points identified in surveys
The Results
6 months later:
- NPS improved from 35 → 62 (moved from “poor” to “excellent”)
- Adoption increased from 22% → 58%
- Support tickets decreased 40%
- Developer survey comments shifted from complaints to feature requests
The technical platform hadn’t changed much. The experience had transformed.
The ROI Calculation That Saved Our Budget
When it came time for budget planning, I needed to prove platform value to our CFO.
Here’s the model I built:

Measured Productivity Gains:

Metrics Create Accountability
The most important shift: measuring success creates focus and accountability.
Before metrics:
- Platform team optimized for technical elegance
- Every feature idea got prioritized equally
- “Success” was shipping features on time
After metrics:
- Platform team optimized for adoption and satisfaction
- Ruthless prioritization based on impact on NPS and productivity
- Success = developers happier and more productive
The Measurement Stack
Quantitative:
- Analytics: Custom dashboards tracking platform usage (we use Mixpanel)
- DORA metrics: Deployment frequency, lead time, MTTR, change failure rate
- FinOps: Cloud cost tracking and optimization
Qualitative:
- Quarterly NPS surveys (we use Google Forms → automated analysis)
- Monthly pulse surveys (3 quick questions, takes <2 min)
- Office hours (weekly open session where developers can share feedback)
Mixed Methods:
- User interviews (5 developers per quarter, rotated across teams)
- Onboarding observation (watch new engineers use platform, note friction)
- Support ticket analysis (categorize and trend common issues)
Discussion Questions
- What metrics does your platform team track? Are they outputs or outcomes?
- How do you measure developer satisfaction? NPS? Surveys? Something else?
