We’re obsessed with the wrong numbers.
I just sat through another quarterly review where engineering leadership presented story points completed, sprint velocity trends, and deployment frequency charts. The execs nodded. The board was satisfied. But here’s what nobody mentioned: two of our best engineers just left for competitors, our latest feature took 3 months longer than estimated, and developer satisfaction scores are at an all-time low.
The vanity metrics trap is real, and it’s costing us talent and velocity.
After diving deep into the latest research on developer experience (DevEx), I’m convinced we need to fundamentally rethink how we measure engineering effectiveness. Fast feedback loops create a virtuous cycle of learning and iteration. Slow ones create frustration, context switching, and ultimately burnout. Research shows that teams with strong feedback loops perform 4-5x better across speed, quality, and engagement metrics.
At my current startup, we reduced our CI pipeline from 45 minutes to 8 minutes. The impact wasn’t just faster deploys—it was developers staying in flow state, iterating more frequently, and shipping higher quality features because they could test ideas quickly.
2. Cognitive Load: The Hidden Tax on Productivity
Here’s a stat that should alarm every product and engineering leader: 76% of organizations admit their software architecture creates cognitive burden that lowers productivity.
Cognitive load is the mental effort required to complete tasks. And in 2026, it’s at an all-time high:
- Microservices architectures with dozens of interconnected services
- Multiple deployment environments and configuration management
- Observability tools that require PhD-level knowledge to interpret
- AI coding assistants generating code that developers need to review (more on this paradox later)
Each one-point improvement in developer experience correlates to 13 minutes of saved developer time per week. Multiply that across your entire engineering org. That’s the real ROI.
The teams that win are ruthlessly reducing cognitive load through:
- Internal developer platforms that abstract complexity
- Clear documentation and runbooks
- Consistent patterns and conventions
- Automated workflows for common tasks
3. Flow State: Protecting Deep Work in an Interrupt-Driven World
Flow state is that magical mental zone where you’re fully immersed, focused, and productive. For knowledge workers, it’s everything.
But modern engineering environments are flow-state killers:
- Slack messages demanding immediate responses
- Meetings scattered throughout the day
- On-call rotations and production alerts
- Context switching between projects and priorities
Research on flow state shows it takes 10-15 minutes to enter and can be destroyed in seconds by a single interruption. Teams that protect flow state—through focus blocks, async communication norms, and thoughtful meeting culture—see dramatic productivity gains.
Why Product Leaders Should Care
As VP of Product, my job is translating engineering work into business value. Here’s what I’ve learned:
Traditional metrics optimize for output. DevEx metrics optimize for outcomes.
When developers have fast feedback loops, low cognitive load, and protected flow state:
- Features ship faster with higher quality
- Innovation increases (people have mental space to think creatively)
- Retention improves (burnout decreases)
- Onboarding accelerates (lower cognitive load = faster ramp-up)

I’ll be honest: these metrics are harder to measure than story points. They require:

- Observing team dynamics and communication patterns
- Correlating developer experience with business outcomes
But the difficulty is precisely why most organizations don’t do it—and why it’s a competitive advantage for those who do.
