I’ve been wrestling with a fundamental question about how we measure platform engineering success, and I suspect I’m not alone.
Here’s the reality: 29.6% of platform teams don’t measure success at all. Those who do primarily use DORA metrics (40.8%) or time-to-market (31%). But when I walk into the CFO’s office or present to the board, deployment frequency doesn’t land. They want to know: What’s the business impact?
The Core Dilemma
Should platform teams measure:
- Revenue enabled (features shipped, new products launched, market expansion velocity)?
- Costs avoided (incidents prevented, compliance maintained, tech debt mitigated)?
- Both (and if so, how do you weight them)?
Why This Matters Now
The 2026 data is stark: Only 35.2% of platform teams can demonstrate measurable value within six months. Even worse, 40.9% can’t show ROI within twelve months. When platform budgets are scrutinized and headcount is tight, “we improved deployment frequency by 40%” isn’t enough anymore.
CFOs and boards speak in dollars. They understand revenue. They understand cost. They’re skeptical of velocity metrics that don’t translate to business outcomes.
The Translation Challenge
I’ve been trying to bridge this gap. Here’s a concrete example from our infrastructure team:
We reduced Mean Time to Recovery (MTTR) from 4 hours to 1 hour. That’s a technical win. But to make it resonate, I had to translate it:
“Our platform generates approximately ,000 in revenue per hour. By reducing MTTR by 3 hours, we’ve mitigated ,000 in revenue risk per incident. With an average of 8 incidents per quarter, that’s .2M in annual risk reduction.”
Suddenly, the CFO’s eyes lit up.
The Revenue Attribution Problem
But here’s where it gets tricky: Platform value is often enabling, not direct.
When the product team ships a new enterprise feature 3 weeks faster because our CI/CD pipeline is optimized, how much of that revenue do we attribute to the platform? 10%? 50%? All of it? None of it?
According to industry data, 77% of companies attribute measurable improvements in time-to-market to internal developer platforms, and 85% report positive impact on revenue growth. But “positive impact” is vague. How do you quantify it without double-counting with the product team’s OKRs?
Cost Avoidance Is Clearer… But Less Sexy
Costs avoided are easier to calculate:
- Security incidents prevented
- Compliance violations mitigated
- Manual process hours eliminated
- Vendor costs consolidated
But in my experience, “We saved money” doesn’t inspire executive investment the way “We enabled M in new revenue” does. Cost centers get budget cuts. Profit centers get budget increases.
What I’m Learning
The shift happening in 2026 is real: successful platform teams are moving from technical metrics to business metrics. The ones getting executive buy-in are instrumenting revenue attribution, cost avoidance, AND developer productivity—then presenting them in business terms.
But I’m still figuring out the right balance and the right narrative.
