Unified Delivery Pipelines: Are We Ready to Collapse the Silos?

We’re running three separate deployment pipelines right now. One for our app developers pushing microservices to Kubernetes. Another for our ML engineers deploying models to SageMaker. A third for our data scientists spinning up Jupyter environments and batch jobs.

Each pipeline has its own CI/CD tooling, its own observability stack, its own approval gates. Our app devs use GitHub Actions and DataDog. ML team uses MLflow and custom monitoring. Data science? They’ve cobbled together Airflow with scattered scripts.

The manual handoffs are killing us. When a model moves from experimentation to production, it’s not a seamless promotion—it’s a rewrite. Different deployment patterns. Different governance. Data scientists complain that “production is a black box.” DevOps complains that “models don’t follow our standards.”

Industry says this is changing

I keep reading that by end of 2026, mature platforms will offer one unified delivery pipeline serving all these personas. Same CI/CD. Same deployment patterns. Same observability. The model you train in your notebook environment promotes to production through the same pipeline your microservice uses.

But are we solving the right problem?

I’m torn. Part of me sees the efficiency gains—one platform team, one set of standards, no more translation layers. But another part worries we’re trading specialized fragmentation for generalized bottlenecks.

Here’s what keeps me up at night:

Infrastructure mismatch: ML workloads need GPU-accelerated clusters with specialized resource quotas. App workloads need horizontal scaling and load balancing. Can one pipeline really handle both gracefully—or do we end up with lowest-common-denominator tooling?

Governance complexity: Application deployments care about API versioning and backward compatibility. Model deployments care about data lineage, model versioning, and inference endpoint security. These aren’t the same governance models. How do we unify without losing critical controls?

Information asymmetry at scale: I read research showing that at 50-100+ services, the platform team becomes the bottleneck not because of capacity but because of information asymmetry. They’re the only ones who know where things are, what the conventions are, how to troubleshoot. Does a unified pipeline concentrate this knowledge even more—or distribute it better?

My specific questions for those who’ve tried this:

  1. If you’ve consolidated deployment pipelines, what broke first? Was it the tooling, the org structure, or the assumptions?

  2. How do you balance “same platform for all personas” with “each persona has unique needs”? Do you build abstractions on top? Do personas even use the same interface?

  3. For those at scale (50+ engineers, multiple workload types), did unification reduce cognitive load or just shift it?

I’m not anti-consolidation. I’m just trying to figure out if we’re solving deployment fragmentation or creating a new kind of silo—where one platform team has to understand every workload type, every deployment pattern, every governance model.

Would love to hear from anyone who’s navigating this transition. What’s working? What’s not? Are unified pipelines the answer, or are we asking the wrong question?

I’ve lived through this exact transition, Luis—and it’s harder than it looks.

At my previous company, we tried consolidating deployment pipelines when we hit about 60 microservices plus a growing ML workload. The promise was seductive: one platform, one set of standards, no more tribal knowledge scattered across teams.

What broke wasn’t the technology—it was the cognitive architecture.

We built a beautiful unified pipeline. Same Git workflows, same approval gates, same monitoring dashboards. On paper, it solved everything. In practice, it created a new problem: the platform team became the oracle.

Every time someone hit an edge case (and there were many), they’d ask the platform team. “Why did my GPU job get scheduled on a CPU node?” “How do I configure data lineage tracking?” “What’s the right way to version this inference endpoint?” The platform team knew all the answers because they built it. Everyone else was flying blind.

We didn’t distribute knowledge—we concentrated it.

Information asymmetry became the real bottleneck. Not tool capacity. Not pipeline throughput. The fact that only 4 people understood how the whole system worked meant those 4 people became the critical path for 80+ engineers.

Here’s what I learned: consolidation without standardization is just centralized chaos.

Before you unify pipelines, you need to unify standards. Not tools—standards. What does “production-ready” mean for an ML model vs a microservice? What are the non-negotiable gates? What’s standardized vs what’s persona-specific?

At my current company (mid-stage SaaS), we’re taking a different approach:

  • Platform team sets standards, not builds pipelines
  • Each domain (apps, ML, data) implements their own tooling that conforms to those standards
  • Unified observability and governance layer, but specialized deployment tooling underneath
  • Documentation and self-service are first-class requirements, not afterthoughts

It’s messier architecturally, but it scales better organizationally. Teams own their workflows. Platform team owns the contracts between them.

My question back to you, Luis: You mentioned governance gaps—which ones concern you most? Are we talking about security compliance, cost controls, or something else? That might reveal whether unification helps or hurts.

This reminds me so much of the design systems problem! One system, many personas—and if you get it wrong, you frustrate everyone.

When I was building design systems, we tried creating “one component library for all teams.” Product designers, marketing designers, engineers, even sales teams making pitch decks. Same components, same patterns, same everything.

Why? Because an ML engineer doesn’t care about Kubernetes manifests the same way a product designer doesn’t care about CSS variables. They want outcomes, not implementation details.

The ML engineer wants: “Where’s my model registry? How do I promote this to production? Show me inference latency.”

The app developer wants: “How do I set autoscaling? Where are my environment variables? Show me request rates.”

The product manager wants: “Is this feature live? What’s the rollout percentage? When can we announce it?”

Same infrastructure. Different mental models.

What eventually worked for design systems was: unified backend, personalized frontends.

We had one component library under the hood. But we created different “views” for different personas:

  • Engineers saw code examples and API docs
  • Designers saw Figma files and usage guidelines
  • Marketing saw pre-built templates and brand rules

Could platform engineering do the same? One delivery pipeline, but different interfaces depending on who you are?

I’m imagining:

  • ML engineers interact through a model registry interface
  • App developers interact through a standard DevOps portal
  • Data scientists interact through notebook environments
  • All backed by the same governance, observability, and deployment engine underneath

My startup failed partially because we tried one-size-fits-all. We built a “universal analytics dashboard” that was supposed to serve developers, marketers, and executives. It was too complex for marketers, too simple for developers, and too technical for executives. Nobody was happy. :sweat_smile:

Question for the group: Has anyone successfully built a platform with “persona-based interfaces” over unified infrastructure? Or is that just hiding complexity instead of solving it?

Luis, you’re asking the right question—but I think the framing is slightly off.

This isn’t primarily a technology problem. It’s an organizational design problem that technology can’t solve on its own.

At our EdTech startup, we scaled from 25 to 80+ engineers in 18 months. Early on, we tried building a unified internal platform—one team, one pipeline, one set of tools for everyone.

It became a bottleneck almost immediately. Not because the technology didn’t work, but because the platform team couldn’t keep up with the cognitive load.

The real issue isn’t tools—it’s decision rights and cognitive load.

When you consolidate pipelines, you’re making a choice about who holds context and who makes decisions:

  • Does the platform team decide what “production-ready” means for every workload type?
  • Do ML engineers have autonomy to choose their deployment patterns, or must they conform to app dev standards?
  • When there’s a conflict between governance and velocity, who decides the tradeoff?

Here’s what we learned: The platform team should set guardrails, not build railroads.

Our current model:

  • Platform team defines non-negotiable standards (security, observability, cost controls)
  • Domain teams (app, ML, data) implement their own workflows within those guardrails
  • Platform team provides enabling services (secrets management, monitoring, registries) not prescribed pipelines

This requires organizational maturity. Domain teams need to be trusted with implementation decisions. Platform team needs to be comfortable setting standards without owning execution.

Michelle’s point about documentation is critical. If only the platform team understands how things work, you haven’t scaled—you’ve just created a new silo.

We measure platform effectiveness by:

  • Time to onboard new engineers (can they deploy independently in week 1?)
  • Number of “how do I…” questions in Slack (decreasing = good self-service)
  • Deployment frequency by team (are teams unblocked or waiting on platform?)

My question for you, Luis: What’s your organizational model for a unified platform? Is it a centralized platform team that all other teams depend on? Or is it distributed ownership with shared standards?

Because I’ve seen beautiful technical architectures fail because the org structure didn’t match the system architecture. Conway’s Law isn’t just a meme—it’s a real constraint.

Coming from the product side, I have a probably annoying question: What problem are we actually solving?

As a non-technical product leader, “one unified pipeline” sounds elegant. Fewer systems to maintain. Clearer ownership. Better standardization. I get the appeal.

But here’s what I care about as VP Product:

  • Speed to market: How fast can we go from idea to customer feedback?
  • Reliability: When something breaks, how quickly can we recover?
  • Developer satisfaction: Are engineers spending time building features or fighting tools?

If app developers ship weekly and ML teams ship monthly, does it actually matter if they use the same pipeline? Or are we optimizing for architectural elegance instead of business outcomes?

Let me offer a product lens:

Before consolidating pipelines, measure the current cost of fragmentation:

  • How many hours/week do engineers spend on manual handoffs?
  • How often do governance gaps cause security incidents or compliance issues?
  • What’s the TCO of maintaining 3 separate systems vs 1 unified system?

Then measure the expected benefits in business terms:

  • Time to production (baseline vs target)
  • Incident recovery time (baseline vs target)
  • Developer satisfaction scores (quarterly survey)
  • Platform team capacity freed up (hours redirected to new capabilities)

At my current fintech startup, we made a similar decision about our analytics stack. Engineering wanted to consolidate 4 tools into 1. I asked: “What customer problem does this solve? What revenue does it unlock?”

Turned out the real problem wasn’t tool sprawl—it was that product managers couldn’t answer basic questions without bothering engineers. So instead of consolidating tools, we built a self-service query layer. Way cheaper. Solved the actual problem.

I’m not saying don’t unify pipelines. I’m saying: be clear about why.

If the goal is reducing platform team toil, measure toil and set a target.
If the goal is faster ML deployment, measure ML deployment time and set a target.
If the goal is better governance, measure governance gaps and set a target.

Then prove the ROI. Engineering loves elegant solutions. But we also need to justify the opportunity cost—what are we NOT building while we’re consolidating pipelines?
