I had come prepared with beautiful charts
. DORA metrics trending up. Lead time for changes cut in half. Change failure rate at an all-time low. But here’s the thing: none of that spoke her language.
She didn’t care about deployment frequency. She cared about dollars and business outcomes.
That conversation completely changed how I think about platform engineering metrics.
The Problem: We’re Measuring What’s Easy, Not What Matters
For years, our platform team measured success using the standard playbook:
- Deployment frequency

- Lead time for changes

- Mean time to recovery

- Change failure rate

These are the metrics every platform engineering blog post tells you to track. And they’re useful—don’t get me wrong. But they’re engineering metrics, not business metrics.
When I showed our CFO “deployment frequency increased 300%,” her response was: “So what?”
And honestly? She was right to ask.
The Shift: Speaking CFO Language
After that meeting, I partnered with our finance team to translate our platform work into business terms. Here’s what we discovered:
Our 40-person engineering team was spending an average of 4 hours per week on:
- Environment setup and configuration
- Debugging deployment pipelines
- Waiting for CI/CD jobs
- Manual security and compliance checks
The math:
- 40 engineers × 4 hours/week × 48 weeks = 7,680 hours/year
- Average fully-loaded engineer cost: ~K/year (~/hour)
- Total value lost: ,400 per year
Our platform team’s entire annual budget was .2M (3 engineers + tools). If we could reclaim even HALF of those lost hours, we’d have an ROI of over 25%.

We rebuilt our metrics dashboard with business outcomes front and center:

- Tracked through time-to-environment surveys before/after
- Monthly calculation: hours saved × average engineer cost
- Current result: K/month in reclaimed productivity
2. Incident Cost Avoidance
- Automated rollbacks prevented 12 production incidents last quarter
- Average incident cost (engineering time + customer impact): ~K
- Quarterly value: K saved
3. Compliance Automation Value
- Manual security reviews: 16 hours per release × /hour = ,920

The technical work didn’t change. Our deployment frequency metrics stayed the same. But the story changed completely.
The Takeaway: Metrics Are a Translation Layer
Here’s what I learned: Platform engineering metrics need to be bilingual.
For engineering teams, DORA metrics are incredibly useful. They help us improve our technical practices and identify bottlenecks in our systems.
But for executives, we need to translate those technical metrics into business outcomes:
- Time saved → cost avoided
- Incidents prevented → risk reduced
- Automation → manual work eliminated
- Platform capabilities → features enabled → revenue impact
Both are true. Both are valuable. But only one speaks CFO language ![]()
