I’ve built platform ROI dashboards five times in my career. Executives ignored four of them.
The problem wasn’t the data—we had comprehensive metrics, beautiful visualizations, real-time updates. The problem was we built dashboards for engineers, not for executives.
Let me share what I learned from those failures.
Dashboard #1: The Eng Porn Dashboard (Ignored)
My first attempt was everything an engineer would want:
- DORA metrics with trend lines
- Deployment frequency by team
- Build time percentile distributions
- Change failure rate heat maps
- MTTR breakdowns by service
It was technically impressive. Our platform team loved it.
Our CFO looked at it for 30 seconds and asked: “What does this mean for our business?”
We couldn’t answer. Dashboard ignored.
Dashboard #2-4: Iterations That Still Missed the Mark
I tried adding context. Annotations. Comparisons to industry benchmarks. More granular breakdowns.
Still ignored.
Why? Because I was still showing engineering outputs, not business outcomes.
Executives don’t have mental models for “deployment frequency” or “MTTR.” They think in revenue, costs, margin, risk.
Dashboard #5: The One That Worked
After my startup failed (partly because we couldn’t justify our internal tool investments), I completely redesigned how I thought about platform measurement.
Here’s what finally worked:
Structure: Three Sections, Reverse Priority Order
Section 1: Financial Impact (What execs look at first)
- Total Value Created: $2.4M (large number, bold, top of page)
- Platform Investment: $800K
- ROI: 3.0x (bigger font than anything else)
- Trend: ↑ 15% QoQ (green arrow)
These four numbers take up the top quarter of the dashboard. Everything else is supporting detail.
Section 2: Business Outcomes (How the value was created)
- Revenue Enabled: $900K
- Enterprise features shipped 6 weeks early (3 deals closed)
- New product tier launched on time (platform compliance automation)
- Costs Avoided: $1.1M
- Developer productivity gains (8 hours/week toil reduction × 50 engineers)
- Reduced cloud spend (infrastructure optimization)
- Prevented incidents (automated security scanning caught 4 critical bugs)
- Risk Mitigated: $400K
- Compliance automation prevented audit findings
- Security scanning prevented vulnerabilities
Section 3: Leading Indicators (Supporting metrics, bottom of page)
- Platform adoption rate: 87% of engineering teams
- Developer NPS: +42 (up from +18 pre-platform)
- Time-to-first-deploy for new hires: 2 weeks (down from 6 weeks)
Design Principles That Mattered
1. Dollar signs everywhere
If you can translate it to dollars, do it. “15% productivity improvement” means nothing. “$225K in unlocked engineering capacity” gets attention.
2. Bigger numbers at the top
ROI should be the biggest number on the page. Everything else is explanation.
3. Trend arrows, not just values
Executives care about direction. Is platform ROI improving or declining?
4. One-page executive summary
If they have to scroll or click to see ROI, you’ve lost them. One page. Everything else is appendix.
5. Quarterly refresh, not real-time
We tried real-time dashboards. Executives never logged in. Quarterly PDF emailed directly to them? They read it.
The Metrics Executives Actually Care About
After talking to CFOs, VPs, and board members, here’s what I learned they actually look at:
They care about:
- YoY comparison (are we getting better?)
- ROI trend (is platform investment paying off more or less over time?)
- Comparison to alternatives (what would we spend if we didn’t have platform?)
- Capacity unlocked (how many engineers’ worth of work did platform automate?)
They don’t care about:
- Deployment frequency (meaningless without business context)
- MTTR in minutes (translate to incident costs or don’t show it)
- Build time percentiles (unless you connect to developer productivity hours)
- Service uptime (unless you show revenue lost per downtime hour)
The Example That Finally Worked
Here’s the actual dashboard section that got our platform budget increased 40%:

That’s it. One page. Dollar-focused. Trend-aware. Business-outcome oriented.
The Questions I’m Wrestling With
1. How often should platform teams refresh ROI dashboards?
We do quarterly. Is that too infrequent? Monthly feels like noise.
2. Should you include “soft” benefits?
Developer satisfaction, reduced burnout, recruitment advantage—these are real but hard to quantify. Include them or focus only on dollars?
3. Who should own dashboard creation?
Platform team? Finance partner? Embedded PM? We found cross-functional collaboration worked best.
4. What’s the right balance between conservative and aspirational?
Under-estimate and beat it? Or stretch goals that inspire? We’ve had mixed results.
My Recommendation After 5 Iterations
Stop building dashboards for yourself. Build them for the person who controls your budget.
Ask your CFO or VP Finance: “What metrics would make you confident platform engineering is a good investment?” Then build exactly that dashboard.
The goal isn’t comprehensive measurement. The goal is legibility—making platform value visible and understandable to non-engineers who make funding decisions.
Platform teams do incredible technical work. But if you can’t make that work legible to executives, you’re vulnerable.
