The conventional wisdom in tech—move fast, ship early, establish moats—turns lethal in AI at a particular moment in the model improvement curve. In 2023, dozens of teams built viable businesses around a single capability: let users upload a PDF and ask questions about it. Then OpenAI added native file upload to ChatGPT. The businesses didn't die because they were slow. They died because they were early.
This isn't an isolated incident. It's a structural feature of building on top of rapidly improving base models, and most launch timing frameworks were designed for slower-moving technology curves. The framework you used to decide when to ship a SaaS feature doesn't translate to AI—the inputs are different and the failure modes are entirely distinct.
Why First-Mover Advantage Calculus Breaks Down in AI
Traditional first-mover advantage operates on a simple premise: acquire users before competitors arrive, build switching costs, and defend the position. This works when the underlying technology is stable. An email client built in 2005 didn't wake up one morning to find that email had been redesigned by a platform provider.
AI products face a different physics. The base models they depend on improve at rates that compress the typical advantage window from years to months. Inference costs dropped roughly 280x between late 2022 and late 2024—from around 0.07. Model capabilities that required careful prompt engineering in 2023 became default behaviors in 2024. Model size required to hit a given benchmark shrank by more than 140x in two years, meaning smaller, cheaper models started doing what expensive large ones used to do.
This creates a specific failure mode: your product is built on the current capability gap between what a base model does natively and what users need. You close that gap with a wrapper, a workflow, a UX layer. Then the base model improves, the gap closes, and your product's value proposition evaporates. The mistake isn't building on top of a model—it's building only in the gap.

In AI, the gap is almost certainly wider, because the market categories themselves are being redefined by model improvements before the first movers can establish defensible positions.
The Wrapper Graveyard: What Actually Killed Early AI Products
The postmortem on early AI products reveals a consistent pattern. Roughly 90% of AI-native startups failed within their first year during the 2023–2024 wave. Of AI products that were primarily interface wrappers, 60–70% generated zero revenue. Only 3–5% crossed $10,000 in monthly recurring revenue.
The failure mechanisms break into three categories:
Feature redundancy from platform improvements. This is the PDF uploader problem. The product solves a real problem, demonstrates early traction, and then the foundation provider adds the feature natively. You didn't lose because you were outcompeted. You lost because the gap you were filling got closed from below.
Model behavior changes destroying the value proposition. Some products were built on specific quirks of a given model version—emergent behaviors that weren't guaranteed, specific tendencies in output formatting or reasoning style that differentiated the product. Cost asymmetry that only worsens over time. Early AI products frequently had unit economics that looked viable at launch and catastrophic a year later. Not because costs went up, but because the price floor dropped so fast that competitors—particularly model providers adding features directly—could price to zero. An AI startup charging for a capability that costs the model provider $0.001 to deliver has no sustainable price floor.
What's notable about these failures is that none of them were execution failures in the traditional sense. The teams shipped. They acquired users. They iterated. They were killed by the improvement velocity of the thing they were built on top of.
What Fast Followers Actually Get Right
The teams that launched AI products in 2024 and 2025 had access to something the 2023 wave didn't: evidence. They could see which use cases attracted paying users, which UX patterns created retention, which product categories were too close to native model capabilities to defend. They paid zero for this information—the first movers paid for it with their runway.
But the information advantage is only part of the story. The more durable fast-follower edge in AI comes from launching into a more stable capability environment. A product built on mid-2024 model capabilities has a longer effective runway than one built on mid-2022 capabilities, because the rate of improvement that matters most—the capability gap your product occupies—is narrower and harder to close than it was two years earlier. Foundation models are now competing on efficiency and cost rather than raw new capabilities. The commodity layer is lower than it used to be.
There's also a user education externality. First movers spend enormous energy teaching users what AI can do, establishing appropriate expectations, and absorbing the reputational costs of early failures. The teams that shipped AI-assisted code review in late 2021 spent significant time explaining why the AI was wrong and managing developer skepticism. Teams that shipped in 2023 entered a market that had already been through that education cycle.
Microsoft's approach to AI illustrates this at scale. Rather than racing to be first in consumer AI, the company made a strategic investment and then integrated AI capabilities into products it already had distribution for—Office, Visual Studio, Windows. The fast-follower there wasn't about copying; it was about letting the technology mature to the point where enterprise integration was viable before committing the GTM motion.
A Decision Matrix for AI Launch Timing
The question isn't "should we ship early or wait?" It's "what are we actually shipping, and what is its relationship to the improvement curve?"
Four questions determine which quadrant you're in:
1. Is your value proposition in the gap or in the layer above it?
Gap products close the distance between what a base model does natively and what users need. Layer products add something that isn't going to be addressed by model improvement: domain expertise, workflow integration, institutional data, compliance certification, distribution. Gap products are high-risk to ship early. Layer products are safer.
2. How much of your product would survive a base model upgrade?
Walk through the three most likely improvements in your foundation model over the next 18 months—better instruction following, multimodal capabilities, lower cost, longer context. If each one materially reduces what you do, you're in gap territory. If you can absorb most improvements and actually benefit from them, you're in layer territory.
3. Does your moat compound with usage?
AI products that accumulate proprietary data, user behavior signals, or institutional knowledge from usage are defensible in ways that pure capability products aren't. A product where every user interaction makes the system better for future users has a compounding moat. A product where every user interaction is stateless from the model's perspective has no natural defense against a competitor starting fresh on a better model.
4. Is the market ready to pay, or is it still forming?
Early AI markets often have users but not buyers. The team willing to pay enterprise prices for AI-assisted legal document review exists, but it took two years of case studies, compliance frameworks, and liability clarification before procurement was willing to sign. Timing your launch to a market that has formed is different from timing it to a capability that exists.
If you score high on gap exposure and low on moat accumulation, waiting is not weakness—it's underwriting. You're paying a small premium (later start) to avoid a large risk (model improvement making your product irrelevant before you can establish retention).
When to Ignore This and Ship Anyway
None of this means the first-mover calculus is always negative. Several conditions flip it:
When being early defines the category. Positioning as the default tool in a category requires showing up before others. If your goal is to own the concept of "AI for X," being first carries brand value that compounds differently than product value. This is a legitimate strategy—but it's a brand strategy, not a product defensibility strategy, and it should be resourced accordingly.
When feedback is the product. In early AI markets, user behavior data is often worth more than revenue. If you can afford to run at low or negative margins while accumulating behavioral data that no later entrant can replicate, shipping early to build the data asset is rational. This requires being explicit about what you're buying with the early losses.
When your target user will only consider the first mover. Some enterprise buyers will not replace an incumbent once they've integrated it. In markets with high switching costs, first-mover advantage functions as originally described—but only if you can actually retain customers through model improvements rather than being dependent on them.
When the window is genuinely narrow. Some opportunities have external forcing functions—a regulatory change, a competitor's product gap, a market event—that make waiting genuinely costly. These are real but rarer than founders typically believe. "The window is closing" is often motivated reasoning for wanting to ship.
The Shape of Durable AI Products
What survives the improvement curve has a consistent shape: it is a system, not a feature. The products with the best long-term prognosis in AI are ones where the model is a component, not the product—where user data, workflow integration, institutional knowledge, and domain specificity layer on top of model capabilities in ways that improve as models improve.
A code assistant that has learned your codebase's patterns and conventions over two years is defensible not because of the underlying model, but because of what sits on top of it. A legal AI that has been certified for specific regulatory contexts carries compliance infrastructure that competitors can't acquire by switching to a better base model.
The launch timing question ultimately reduces to one of product architecture. A well-architected AI product survives model improvements by benefiting from them. A poorly-architected one is erased by them. If you can't answer clearly which yours is before launch, waiting until you can is not a failure of ambition. It's engineering discipline applied to go-to-market decisions.
The teams that are still here in five years won't necessarily be the ones that shipped first. They'll be the ones that shipped into defensible positions—and understood the difference before they pulled the trigger.
