Apply this to internal tools: instead of building a chatbot that answers questions about your API, build an IDE extension that surfaces relevant internal documentation when an engineer opens a file in a specific service. Instead of a standalone code review bot, build a PR comment integration that flags patterns specific to your codebase.
The Slack Bot at Decision Points
The most successful enterprise AI integrations live inside Slack or Teams — not as general-purpose chatbots, but as specialized bots that activate at specific decision points. A bot that automatically summarizes every support ticket when it's escalated. A bot that pulls relevant past incidents when someone creates a new alert. A bot that drafts a response when a customer question matches a known pattern.

Building for the Intersection, Not the Destination
The fix isn't to build better chatbots. It's to stop building chatbots as your primary AI interface. Here's the playbook:
Map processes before selecting interfaces. Start with Business Process Management, not technology selection. Identify the five most painful, repetitive decision points in a team's workflow. For each one, ask: what information does the person need, where are they when they need it, and what format would the answer need to be in for them to act on it immediately? The answer is almost never "a chat window."
Build triggers, not destinations. Your AI should activate based on events in existing systems — a PR opened, a ticket escalated, a document shared, a deployment initiated. If the user has to remember to use your tool, you've already lost.
Design for the smallest useful output. Not a paragraph of analysis, but a single recommendation. Not a full draft, but a suggested next sentence. Not a comprehensive report, but a highlighted anomaly. Make the output so small and specific that acting on it takes less effort than ignoring it.
Invest in the first interaction. System reliability at the first touch point proves crucial for adoption — initial failures lead to permanent user abandonment. Your AI tool gets one chance to prove it's faster than the existing workflow. If the first interaction is slow, wrong, or requires follow-up prompting, that user is gone and they're not coming back.
The Real Competition Is Inertia
The uncomfortable truth is that your internal AI tool isn't competing with other AI tools. It's competing with the way people already do things — which is usually good enough. An employee who takes 15 minutes to find an answer in Confluence isn't in pain. They're annoyed, but they have a working process. Your AI tool needs to be so much better, so much more convenient, and so much more integrated that switching costs feel like zero.
That only happens when AI disappears into the workflow. Not when it stands alone, waiting for visitors who will never come.
